How Do I Measure AI Coding Agent ROI?

Measure AI coding agent ROI from accepted, verified outcomes rather than prompts, generated lines, or agent runtime. FinOps Unit Economics pairs technology spending with business value and asks teams to define useful unit metrics. This article applies that method as “cost per accepted coding task”; FinOps does not define it as a fixed official KPI.

Create a baseline before adoption. For comparable task types, record cycle time, active engineering time, review time, defect and rollback rates, and throughput. During a pilot, tag agent-assisted work and measure the same fields. Include setup, prompting, waiting, rework, failed runs, code review, security review, and maintenance of generated code. Separate task categories because documentation, tests, bug fixes, and architecture changes may have very different returns. Track quality guardrails so faster delivery cannot hide more escaped defects or comprehension debt.

Define every metric, data source, calculation, and review cadence. One optional accounting template is net benefit divided by total workflow cost, where net benefit subtracts tool, model, infrastructure, review, repair, and enablement costs from an explicitly valued outcome. It is a proposed model, not a measured return. Use medians and ranges rather than one showcase task, and label value proxies and assumptions.

The decision is not simply whether AI produced a positive number. Identify where it helps, where it adds review burden, and which controls improve results. Revisit the measurement when workflow or costs change. This method supplies no current product price, savings claim, adoption rate, or causal productivity result.
